How Job Costing Helps Contractors Identify Their Most Profitable Work

Every year, a certain kind of contractor goes out of business while staying busy. The trucks roll out at 6:30 a.m., the schedule stays full for 12 months, and when tax time arrives, there is barely anything left in the account. In our experience working with people preparing for the California contractor exams, this pattern is more common than failing the exam itself. The missing skill is rarely craftsmanship. It is job costing, and learning it early in your career changes which jobs you chase.

What Job Costing Actually Is

Job costing means tracking every dollar a specific project consumes: labor hours, materials, permits, equipment rentals, subcontractors, and your share of overhead. The goal is a simple comparison. You measure what the job actually cost you against what you billed, and the difference is your real profit on that job.

Many new licensees assume profit is visible in the contract price. It is not. A $45,000 bathroom remodel and a $45,000 tenant improvement can produce wildly different margins depending on how the days actually unfolded.

The Misconceptions That Sink New Contractors

The most common error we see is confusing markup with margin. A 20 percent markup on a $50,000 job produces roughly 17 percent margin, not 20. Over dozens of jobs, that gap compounds quietly.

The second error is ignoring labor burden. In California, an employee’s cost is never just the hourly wage. It includes payroll taxes, workers’ compensation premiums, and paid time. Workers’ comp in California is also not optional for most contractors, and rates vary sharply by classification, so two trades can carry very different costs on identical wage hours.

The third error is treating overhead as a profit problem to solve later. License fees, bond premiums, insurance, and software are real costs that every job must carry a share of. If your estimates never include them, every job looks profitable, and the business still loses money.

How to Start, and What the Numbers Reveal

Start simple. A spreadsheet with one tab per job is enough for your first year. Record estimated costs beside actual costs in 4 categories: labor, materials, subcontractors, and other. Review each finished job for 15 minutes while the details are fresh.

After 8 or 10 completed jobs, patterns appear. You may learn that small repair work, though lower in contract price, returns better margin than large remodels with long schedules. You may find that jobs farther from your base carry hidden fuel and drive time. You may discover that one client type generates change orders that were never documented, and therefore never billed. Under California law, changes to a home improvement contract generally require a written change order, so undocumented extras are usually pure loss.

This is the real payoff of job costing. It tells you which work to pursue and which to price higher or decline. Contractors who finish their first full year with clean job cost records make their second year’s decisions from evidence instead of instinct.

The license gets you into the game. Knowing your numbers is what keeps you in it.
